The NCR lifecycle and the four dispositions interviewers ask about

The document nobody wants and every project needs, and the four disposition choices candidates get wrong.

A non-conformance report, or NCR, records work that does not match the specification, then carries it to a decision. There are four dispositions: use-as-is accepts it unchanged with justification, rework brings it back to specification, repair makes it serviceable by another method, and reject removes it. Only the design authority can accept a deviation.

Something on site does not match the drawing. A pour is out of tolerance, a delivered component is off-spec, a containment run fails inspection. What happens next is not an argument; it is a document: the non-conformance report, or NCR.

The NCR exists so a defect becomes a managed fact with a decision trail, instead of a quiet workaround someone hopes nobody notices. The lifecycle is a spine of four steps: raise, disposition, corrective action, close. Interviews for QA/QC and supervision roles walk this spine almost every time.

Raise: against the work, not the person

An NCR describes what was found, where, against which requirement. It is raised against the non-conforming work, never against a person. The moment NCRs become blame instruments, people stop reporting, and the project loses its eyes. Interviewers listen for exactly this understanding.

Disposition: the four choices

This is the part candidates fail. Once raised, someone with the authority to decide picks one of four dispositions.

  • Use-as-is: the work does not meet the requirement, but an engineering judgment concludes it is acceptable anyway, documented and approved. Not a shrug; a signed decision.
  • Rework: redo the work so it fully meets the original requirement. The result is conforming work, as if the defect never happened.
  • Repair: fix the work so it is fit for purpose, but by a method that departs from the original requirement, so it needs its own approval. Rework restores the original requirement; repair accepts a documented departure, and that distinction is exactly what interviewers probe.
  • Reject: the work or material is not acceptable and is removed or replaced.

Corrective action: the step that separates engineers from inspectors

Disposition fixes the instance. Corrective action asks why it happened and changes the process so it stops recurring, a calibration recall gap, an unclear drawing revision, a missed induction topic. Catching defects is inspection; closing loops is quality engineering. If you say one sentence in an interview, make it that one.

Close: with evidence

An NCR closes when the disposition is executed and the evidence is filed: re-inspection records, approval signatures, updated registers. Closed is a records state, not a feeling.
